CRM Data Migration Checklist: Clean, Map, Test and Cut Over Safely
Migrate CRM data with controlled profiling, cleaning, field mapping, relationship preservation, trial runs, reconciliation and rollback planning.

A safe CRM migration is a repeatable data transformation with business reconciliation—not a one-time import. Inventory sources, clean and map fields, preserve record relationships, run trial migrations, verify counts and critical values, then use a controlled cut-over and rollback plan.
The business owner must approve the result; a tool reporting “successful rows” is not enough.
1. Define scope and success
List modules, date ranges, activities, notes, attachments, custom records, users and audit history. Decide what will be archived rather than migrated.
Define success with counts and business scenarios: every active account has the correct owner, open deals retain contact relationships, future activities appear, consent/status values map correctly and finance identifiers reconcile.
2. Inventory all sources
CRM data may also live in spreadsheets, marketing tools, support systems and personal contact lists. Name the source of truth for each field and define conflict rules.
Record export format, encoding, identifiers, volume, owner and extraction date. Keep immutable source exports so the migration can be reproduced and audited.
3. Profile quality
Measure nulls, duplicates, invalid formats, unexpected categories, orphan relationships and stale records. Sample manually with subject-matter experts.
Do not hide quality issues inside transformation code. Record decisions: how duplicate people are matched, which status wins and what happens when an account has no owner.
4. Design target fields first
Configure modules, fields, picklists and mandatory rules before final mapping. Create a data dictionary with source field, target field, transformation, allowed values and owner.

5. Preserve stable identifiers
Keep source record IDs in controlled migration fields. Use them to associate contacts, accounts, deals, owners and activities. Do not match relationships by display name when duplicates or spelling variations exist.
Generate a crosswalk between source and target identifiers. This becomes essential for delta loads, debugging and rollback.
6. Clean and transform repeatably
Use scripted or documented transformations rather than manual cell edits that cannot be reproduced. Normalise dates, phones and categories; split or combine fields carefully; preserve raw source values where audit needs justify it.
Version transformation rules and generate an exception report. Route unresolved records to business owners instead of inventing defaults.
7. Plan users and ownership
Create or map active users before owned records. Decide how departed users and queues will be represented. Confirm territories or teams where they affect visibility.
Zoho’s guidance recommends migrating user details and mapping owner identifiers so record ownership is preserved. Test this with multiple roles and restricted views.
8. Handle attachments and activities separately
Attachments often dominate transfer size and failure time. Inventory file paths, types, sizes and missing files. Validate that uploaded files remain associated with the correct record.
Map calls, meetings, tasks, notes and email history with realistic expectations. Some historical formats may not map cleanly; decide what remains in an accessible archive.
9. Run a trial migration
Use a representative subset or full copy in a safe environment. Record duration, failures, manual steps and system configuration.
Test from user workflows: find an account, see its contacts, open deals, activities and files, run a report, edit a record and trigger automation. Technical counts and user comprehension are both needed.
10. Reconcile systematically
Create a report by module with source count, eligible count, imported, updated, skipped, failed and intentionally archived. Check critical-field totals and relationship counts.
Sample edge cases: international characters, duplicate names, empty mandatory fields, large attachments, multi-select values and records owned by departed staff. Have business owners sign off their area.
11. Rehearse cut-over
Define freeze time, final export, transformation, load order, reconciliation, approval and user communication. Estimate the window from a realistic trial, not the best sample.
Plan delta changes if the source must stay active. Avoid untracked parallel use of old and new systems.
12. Prepare rollback and archive access
Back up source exports and target state. Define the condition and authority to roll back. Understand whether a migration can be undone and what happens to records created after launch.
Keep a read-only archive where required and assign retention and access ownership. Confirm relevant legal/privacy requirements with appropriate advisers.
13. Control post-launch changes
Monitor duplicates, failed automation, integration errors and user corrections. Keep the crosswalk and transformation code until the migration is formally closed.
Do not run an emergency overwrite without understanding newer edits. Zoho documents upsert options; use them only with backups, tested rules and clear authority.

- Scope and archive decisions approved.
- Sources and authoritative fields identified.
- Target model and picklists configured.
- Stable identifiers and relationships mapped.
- Transformations versioned and repeatable.
- Trial migration completed.
- Counts, fields, owners and attachments reconciled.
- Permission and workflow tests passed.
- Cut-over and rollback rehearsed.
- Users trained and old entry route controlled.
